A series on leadership — insight one

Recently I thought I had reached a level of wisdom that I could offer thoughts on a number of things in a blog; one of which was Leadership. In my brief overview on the topic, I said this:

Leadership is defined when times are difficult: with vision, decision making, and ownership. This applies to character for that matter.

It struck me that maybe it was impossible to define leadership in a single sentence, and even if I did accurately hit on the three key elements, it’s obviously a very deep subject which warrants more than a sentence. With this in mind, and the need to explore a very important topic further, I thought I’d share some insights from those leaders I have known over the years. I suspect most will fall into what I’ve pointed out as decision making, with vision and ownership being figurative bookends. As I make my way, hopefully I will find something I didn’t pay enough attention to — a reminder that reflection is a powerful tool.

One leader I know has a simple hiring criteria — hire smart people. The thinking is simple; if you surround yourself with smart people, you will build smart teams, and the result is smart things being done. It should be pointed out that “smart people” doesn’t necessarily mean overly educated but rather curious, critical thinkers with the desire to make things happen. He also takes on the responsibility to ensure that the development of people is either up or out of the organization — the growth of an employee is imperative and sometimes means self-selecting out of the organization.

Another leader (and he was old school), once took exception to how another leader was treating some of his people. When the opportunity to catch ride together presented itself he, in no uncertain terms, made it clear that his employees needed to be respected and any issues were to be brought to him. I was not there but I knew the leader personally and can just imagine the choice words that found their way into the conversation.

Hiring good people definitely falls under decision making and is crucial to successfully executing on any vision. Although an employee owns his or her destiny, the leader owns ensuring the employee develops up in the organization or is respectfully exited. Ownership of an employee’s success lies at the very top of the leadership structure and cascades down for continuity; it can take time to build out a team of great employees so when you have it, protect it with everything you have.

The decision to hire and retain good people may be the only real measure of good leadership.

The guiding principles of a team

A team by definition is when there is more than one person involved — in fact, as I think about it, I would be hard pressed to think of a situation where there isn’t more than one person involved; except maybe someone stranded on a desert island, if I had to make a guess. Barring a tragedy at sea, most of your life will have you either on a team or leading one; even those so-called “Individual contributors” are part of a team. Like many, particularly if you have been around long enough, I’ve gleaned the spectrum of good to bad teams, as well as good and bad leaders — I will admit after some self reflection (and with full disclosure), I was probably somewhere in the middle. I definitely enjoyed the learning curve.

Discussing teams (and by extension leadership) covers a large swath of topics such as hiring talent, communications, team building, performance management, training, et cetera, et cetera; all far greater in scope than 750 words (or less) can do justice. However, 750 words (or less) will work quite nicely for the foundational components needed to develop a high performing team — and it involves getting your team in a room and discussing just two things (I appreciate that depending on the size of your team this may offer some facilitation and logistical challenges but a little imagination can solve this).

First thing discussed in the room — objectives

objective [əbˈjektiv] NOUN — a thing aimed at or sought; a goal.

In many cases the team is working with objectives that have been given to them so this is an opportunity to ensure everyone understands the objectives, offer an opportunity to raise questions and concerns, and ensure everyone is aligned with them. There is also the opportunity for the team to develop objectives for themselves that are important for success, and these can be folded into the overall objectives. My experience is once you get past three objectives you run the risk of becoming unfocused so prioritizing a list of objectives is important. And as you probably know, keep your objectives Specific, Measurable, Achievable, Relevant and Time bound.

Addressing objectives is something that is relatively straightforward.

The second thing discussed in the room — expectations

expectation [ˌekspekˈtāSH(ə)n] NOUN — a strong belief that something will happen or be the case in the future.

Admittedly I have only ever heard expectations discussed a handful of times so unlike objectives, maybe expectations are not as straightforward. In my discussions around expectations I’ve always started the exercise with the following, “As a team we expect… “.

“As a team we expect an environment of professional candour”

“As a team we expect timely feedback”

“As a team we expect everyone to participate”

“As a team we expect professional growth opportunities”

As a aside, an expectation can not be an objective and needs to speak to the team as a whole. Five to seven expectations is a good working number.

These Objectives and Expectations make up the framework for the team’s actions and behaviour, and drive everything they do — the team’s guiding principles if you will. Once you have these guiding principles it makes it easier to hire the best people, determine the most effective way to communicate, identify the best performance management approach, determine what is key in building the team, et cetera, et cetera.

At the very least, when it comes to teams (and by extension leadership), it’s an obvious place to start.

TTBTSG... if you manage a team, you should have one.

As I got to the bottom of the "Thank you" email for a meeting I participated in the other day, I found the signature was simply TTBTSG.

Knowing that somebody would surely ask about it... and knowing the sender as I do (and that the answer would be a good one)... I just waited. Sure enough someone asked, and sure enough the response was a good one; brilliant in fact.

Think Tank Brain Trust Support Group... TTBTSG

Think Tank: a group or institution organized for intensive research and solving of problems...

Brain Trust: a group of experts who act as unofficial consultants on matters of policy and strategy...

Support Group: a group of people who meet regularly to support or sustain each other by discussing problems affecting them... 

As I consider how lucky I am to have a TTBTSG, I couldn't help but focus on the fundamental building blocks that make up these six letters...

The TTB (Think Tank Brain): The "smarts and abilities" portion of the acronym; the knowledge, intelligence, candid perspective, and experience that is available in the group to tackle ideas, situations, opportunities and problems.  

and

The TSG (Trust Support Group): The "working environment " portion of the acronym; the mutual respect, non-judgement, personality, understanding and "code of conduct" that define all discussions that take place.

It was also apparent to me that TTBTSG acts as a great "first blush" consideration for anyone who wants to build (and manage) a highly functional team...

  1. Are you hiring the best people possible and developing them to their fullest potential? (TTB)
  2. Are you developing a team environment of trust, support and mutual success? (TSG)

If you can honestly say "yes" to both of these points you are on your way to being part of an amazing team... if not, don't be surprised with ongoing turnover, poor engagement, a lack of good ideas, and poor commitment to making anything happen. 

Just saying!

In the end, the email reminded me how great people in the right environment can do amazing things, and how very lucky I am to have a TTBTSG.
